Design. Build. Commission. Stay.
We are the engineering and automation partner that stays with you from the first feasibility question to a validated, working operation, and then helps your team keep improving it. Our framework for that is called PBEST™.
Performance Based Engineering System with Technology
The PBEST Framework
PBEST is our structured approach to factory automation, built around four phases with a clear milestone and a measurable outcome at every stage. Each stage helps you learn enough to make the next good decision, and the work moves forward as confidence, approval, and capital grow.
Phase One
01Engineering
1A
Feasibility Study
Should we do this?
Study the operation, find the real constraint, and decide whether automation can create enough value to justify the next step.
1B
Conceptual Design
What could it look like?
Turn the opportunity into a practical concept, rough economics, and a roadmap leaders can understand before committing serious capital.
1C
Detailed Design
Exactly how will it work?
Engineer the system, define requirements, coordinate vendors, and build the detail needed for an approval-ready plan.
Phase Two
02Execution
2A
Procurement
What do we buy, and from whom?
Select the right technologies and suppliers for the operation instead of forcing the project into one vendor's catalog.
2B
Installation
How does the plan become real?
Manage installation, integration, site coordination, and the hundreds of small details between a purchase order and a working floor.
Phase Three
03Validation
3A
Installation Qualification
Was it installed correctly?
Verify that the system, equipment, and interfaces match the approved design and are ready for operational testing.
3B
Operational Qualification
Does it operate correctly?
Test the system under defined operating conditions and prove that the components work together as intended.
3C
Performance Qualification
Does it deliver in the real world?
Validate performance with real production demands, real people, and the outcomes the investment was meant to create.
Phase Four
04Continuous Improvement
We stay with you long after commissioning. Your team gets trained. Your system gets maintained. Your operation keeps improving. This is a partnership, not a handoff.
Technology Partners
Our Partner Network Is Our Toolbelt
At Chang Robotics, our partner network is our toolbelt, with each technology selected to best serve your operation. We're vendor-agnostic, integrating leading systems across robotics, storage, software, and infrastructure to design custom solutions that fit your workflow from day one.
What You Won't Get From Our Competitors
- 01
Performance Guaranteed.
Equipment vendors guarantee uptime, the percentage of time a machine is switched on. We guarantee rate: the throughput your operation needs, designed from your production data and proven through a documented acceptance test on your floor. Every system we design and build carries this guarantee.
- 02
Vendor-Agnostic Procurement.
We're not owned by an equipment manufacturer. When PBEST reaches procurement, our only obligation is to your operation, so we select from our technology partners based on what fits your floor, your people, and your budget.
- 03
Engineer-Led Projects.
Our founder and president are licensed Professional Engineers with decades on factory floors. Every system we design, every technology partner we select, and every commissioning decision is engineer-led, at every gate from feasibility to final sign-off.
- 04
Your Team Gets Trained.
Automation that your operators can't run is shelf-ware. We build workforce development into every project. Your people own the system, not just the equipment.

From the President
“PBEST exists because too many manufacturers have been burned by integrators who promise the world in the sales meeting and vanish after installation. Every phase has a gate. Every gate has documentation. If the numbers don't prove it works, we don't move forward, and neither should you.”
Getting Started
What the Process Looks Like
- 1Step / 01
Discovery Call
You tell us what's not working: throughput, labor, quality, capacity. We ask the questions your last integrator didn't. No pitch deck. No sales script.
- 2Step / 02
Site Assessment
We visit your facility. Walk the floor. Measure the pain points in person. We look at layout, workflow, bottlenecks, and existing equipment, not just where robots could go, but where they should.
- 3Step / 03
Feasibility Study
The study itself runs about six weeks. You get a written engineering assessment: what automation can solve, what it can't, projected ROI, recommended technology, and a clear scope. If it doesn't make sense, we'll tell you.
It starts with a conversation. Tell us what's not working. We'll tell you what automation can and can't fix.
